Description
A large-scale workforce struggled with extreme early stage turnover, prompting a cross-functional research effort to understand the first 90 days of the employee experience. Over several months, our team conducted on-site field research interviewing new hires, observing training, touring operational lines, and facilitating focus groups with supervisors and leadership. We synthesized interviews, attrition data, and environmental observations into a comprehensive view of the employee journey, complete with personas, sentiment analysis, and key themes that shaped the final recommendations.
Problem
The organization was operating inside an accelerating attrition cycle driven by rushed hiring, inconsistent training quality, unclear communication channels, and cultural fragmentation. New employees entered unprepared, trainers were stretched thin, expectations were misaligned, and critical information often traveled through informal networks. These conditions led to burnout, disengagement, and preventable turnover. Without intervention, the cycle risked chronic understaffing, increased overtime costs, and declining overall performance.
Impact
The final outcome was a unified research narrative that revealed the root causes of early attrition and equipped the organization with an actionable roadmap to strengthen hiring, training, and retention.
The research delivered a clear, data-driven blueprint to rebuild trust and improve the early employee experience. By mapping the full 0–90 day journey, developing personas, and identifying five strategic themes: Hiring & Onboarding, Training, Communication, Trust & Accountability, and Culture. The team provided a prioritized roadmap for stabilizing staffing, improving training quality, and creating a more consistent, supportive environment for new employees.
